In the past few decades, a powerful trend has been to relocalize part of the manufacturing supply chain abroad, in order to capture more profit from arbitrage between American or European economies and regions with lower wages and looser environmental regulation.

In essence, this economic business model aimed to keep “at home” the part of the supply chain with more added value per unit of labor (R&D, IPs, marketing & sales, finance, etc.) and send abroad low-added-value activities (commodity production, bulk manufacturing, assembly, etc.).

In the last few years, the limits of this model have become apparent.

First, the COVID pandemic proved that global supply chains and “just in time” manufacturing are a lot less reliable and a lot more fragile than expected. During a crisis, complex global supply chains can stop working, and manufacturing even simple bulk items like face masks, or essential items like medical ventilators, can prove almost impossible.

Second, “low added value” manufacturing has proven a jumping point for competitors like China to start their industry, before they go up in the value chain progressively. What started with iPhone assembly has become expertise in batteries and electronics, which turned into an edge in EV manufacturing, which turned into exploding automotive exports, independence in chip manufacturing despite sanctions, and an uncontested lead in drone technology.

Which is why recent projections indicate that reindustrialization investments will reach $4.7 trillion over the next three years, up from $3.4 trillion in 2024.

Many new policies are actively pushing for this shift, notably the 2022 Inflation Reduction Act and the CHIPS and Science Act, the Infrastructure Investment and Jobs Act (IIJA), Trump’s various tariffs, etc.

Competition from cheaper overseas cost structures has been tremendous pressure on domestic industrial production for decades. So a positive aspect is that the companies that managed to survive to these days are extremely efficient, and will be able to grow quickly in this new environment favoring local production.

Illinois Tool Works was founded in 1912 by a Chicago financier, Byron L. Smith, who brought together several tool inventors. In the1920s, the company already started its acquisitions with a focus on patented and specialized products, at the time with specialized washers solving automotive manufacturing problems, a strategy it broadly still pursues to this day.

During the 1930s and the Great Depression, the company still managed to show a profit every year.

In the 1940s, the company was involved in making artillery barrels faster.

In the 1950s and 1960s, Illinois Tool Works entered the automated plastic fastener market (still an important market for the company today) and moved into computer and defense markets as well as the food packaging business.

The company was listed on the New York Stock Exchange in the 1970s, when it acquired Devcon, a polymer manufacturer.

Further acquisitions in the 1980s doubled the size of the company to $1.5B, and an additional 100+ acquisitions in the 1990s pushed growth even further. During this period, ITW adopted a method of decentralized management, with individual businesses taking their own decision, albeit sharing a common corporate support structure.

The 2000s and the two decades after were a period of international expansion, as well as the acquisition of the electronic testing and measurement business (Instron and Speedline).

Illinois Tool Works is today a massive corporation with43,000+ employees globally.

It has a presence in 55 countries, even if the core of its business is still located in North America.

ITW is overall rather decentralized, with 500 manufacturing facilities in total. For example, in the automotive segment, it has as many as 70 dedicated facilities, of which 43 are in North America, 28 in Europe, and 23 in Asia. This decentralized manufacturing is structured so that production goes to local automotive plants, allowing ITW to offer its customers no risk from tariffs or supply chain disruptions.

This geographical proximity to customers also allows for lower inventory volume and a focus on high-margin items.

The company is also very IP- and R&D-driven, with around 21,800 global patents thanks to $240M-$320M spent purely on technical innovation.

In 2025, the company made $16B in revenues and achieved a 26.3% operating margin. It is looking at a revenue forecast of $16.3-16.6B for 2026.

Not one sector of activity dominates the conglomerate, with even the largest business line (automotive) only 20% of total revenues in 2025.

Automotive Parts

A long-established core of ITW businesses, the automotive activity is supported by 3,500 patents granted and pending and employs 12,000 people.

ITW produces many specialized parts for cars, including fasteners, power trains, seating, braking, suspension, steering, etc.

The high profits of this segment stem from the company-wide policy of 80/20:

  • 80% of segment revenue from the top 20% of automotive customers ordering large volumes of these parts.
  • Simplified product variations and overhead costs for the remaining, low-margin 80% of transactional buyers.

ITW designs components that fix structural or mechanical pain points, leaving costly, high-risk electronic R&D to other tech vendors, and identifying these pain points ahead of the development process to reduce unneeded R&D spending.

The focus is on products vital to overall vehicle quality but represent a minimal fraction of total manufacturing costs, for example, fuel vapor valves.

2/3rd of the $3.3B in revenues in 2025 came from North America and Europe, with the rest from Asia Pacific.

To handle the shift towards electric vehicles (EVs), ITW focuses entirely on the structural, thermal, and fluid-handling challenges unique to EV architectures.

For example, this covers battery balance valves and degassing valves, fasteners to isolate battery module noise, vibration, and harshness, polymers and multi-material composites to save weight, etc.

Construction & Welding Tools

In construction, Illinois Tool Works specializes in high-margin revenue from proprietary consumables, like the s Paslode framing systems, specifically designed fasteners to tie fuel cells, or specialized nails for gas-powered hardware. It also sells nail guns and other tools targeting professional builders for pro-grade commercial supply houses.

The construction segment is dominated by the North American market, making up around half of total revenues.

In welding, ITW’s advantage is in integrating premium power sources (Miller Electric) with proprietary filler metals (Hobart Filler Metals) into single-source industrial solutions offering advanced controls of the welding arc. In parallel, ITW prioritizes top-tier industrial gas and welding supply distributors (such as Air Products and Chemicals (APD ))

This segment is even more dominated by the North American market, making up the large majority of revenues (81%).

Test & Measurement For Electronics

This segment creates electronic testing solutions from the customer workflow backward to solve specific industrial bottlenecks, instead of generic measurement tools. This avoids competing in highly commodified testing parts.

This is a defensible business moat, as in highly regulated industries like electronics manufacturing, semiconductors, and automotive, changing a testing provider requires massive re-certification.

It is also a very small fraction of a customer’s total operational budget but is absolutely critical to performance, safety, and quality assurance, giving ITW strong pricing power as long as its tools perform well.

This is a segment where Europe is the smallest geography, with North America and Asia the more important areas instead.

Polymers and fluids

Besides parts, chemicals are another key component to industrial products, often making a small portion of the total price, but where specialization and high-quality can radically affect the performance of the final product.

ITW produces engineered adhesives, sealants, coatings, lubricants, additives, automotive wiper blades, and cleaners.

None of these are bulk chemical markets where the advantage would go to giant chemical corporations like DuPont. Instead, it specializes in niche applications, for example, adhesive or structural grout used in shipyards or wind turbines.

The company is notably a leader in automotive aftermarket repair and high-performance epoxy grouting compounds used for the precise, permanent alignment of massive rotating industrial machinery. Its main market in this segment is North America.

The specialization and expertise in niche chemicals help ITW tweak chemical variables (curing time, viscosity, temperature resistance, etc.) on the fly to meet regional environmental regulations or specific technical requirements.

Cooking and refrigeration

Illinois Tool Works offers a wide range of professional equipment for restaurants and food product factories like washers, cooking & food processing equipment, and refrigeration.

The legacy brands the company acquired command a strong competitive position and brand power, in a market where reliability and safety are valued highly. In addition, technical features like finless condenser coils drastically minimize routine maintenance and extend equipment life cycles.

A geographically spread-out, dense factory-trained service and maintenance workforce ensures downtime, maintenance, and repairs can be done very quickly, reducing the risk of products getting damaged or having to close.

Having gathered these different brands also lets ITW offer “Total Kitchen Solutions” spanning hot cooking, warewashing, and cooling all at once.

Specialty products

This catch-all category covers many specific niches not fitting the other segments, and not large enough to deserve their own section. This includes:

  • Resealable zippers and six-pack rings.
  • Packaging for the medical device industry.
  • Aircraft ground support equipment.
  • Coating and metalizing product branding and national security markets.

There are two general trends that can be seen for the future of ITW.

The first one is a continuation of its steady century-long history: excellence in manufacturing of key products, growth through acquisitions, maintenance of a strong competitive edge through R&D. The strategy that let the company keep growing even over difficult periods for manufacturing in America and Europe should keep bearing fruits, and ITW will still be a pillar of regional manufacturing in each of its specific niches.

The second trend is the overall reindustrialization of the USA and the West in general. After several years of effort in that direction, it is now clear that this needs to be a broad effort covering the entire supply chain and not just high-value strategic products. If you want domestic military or automotive production to grow, you also need domestically sourced fasteners, screws, chemicals, coatings, welding tools, testing of the on-board electronics, etc., all products that a company like ITW can provide.

Together, this makes the almost double-digit earnings per share growth targeted by the company realistic, and provides shareholders the possibility to invest in this growth early.
